Define the purchasing question

The best layer arrangement is only the first constraint. A planned pallet can reach its height or mass limit before all apparent space is used.

Review both limiting factors and have box strength, pallet rating and transport stability validated separately. The simple two-orientation layer count is not a global packing optimum.

Collect measurements that match the calculation

Measure outside carton dimensions and gross carton mass. Record pallet footprint, tare, height, gross load limit and the complete loaded-height limit. Keep upright orientation explicit.

Use the better of two uniform upright layer orientations, then constrain complete layers by loaded height and gross mass. Partial top layers are excluded.

Whole layers = min(height-limited layers, mass-limited layers); Cartons = Layers × Cartons/layer

Eight cartons per layer and five layers give 40 cartons and 505 kg gross including a 25 kg pallet.

Avoid the expensive comparison error

Ignoring pallet height adds an extra apparent layer. Counting a partial top layer while applying complete-layer formulas can also produce a plan the tool does not represent.
